Walk into almost any office and you will see them on the wall. Words like integrity, innovation, or teamwork, printed in nice fonts next to the reception desk. But ask a random employee what those words mean for their daily decisions, and you will likely get a blank stare. That gap between what a company says and what it does is not just a branding problem. It is a leadership failure.
The issue is not that values are wrong. It is that they are passive. A value that sits in a handbook does nothing. It only matters when it shapes a choice, a trade-off, or a difficult conversation. To get there, leaders need to move from abstract nouns to concrete behaviors. That means shifting from a simple "we value honesty" to "we tell the client bad news before we tell them good news." The second version gives people something they can actually do.
One practical way to make values stick is to use a simple framework. Think of it as CARE. First, Clarify what the value looks like in action. Give two examples of what it is and two examples of what it is not. Second, Apply it to real decisions. When a team is stuck, ask "which value helps us here?" Third, Reinforce it publicly. Praise someone specifically for living out a value, not just for hitting a number. Finally, Evaluate it. Include values in performance reviews, not as a checkbox, but as a discussion point.
None of this is flashy. It is slow, repetitive work. But values are not meant to be inspiring posters. They are meant to be boring, reliable habits. When a leader consistently asks "how does this decision reflect our values?" the words on the wall start to mean something. And that is when they actually matter.
